Leadership searches fail differently than IC searches. The candidate pool is smaller, the evidence is softer, and the cost of a mistake is larger.

An engineering leadership hire changes how a team works, not just what it produces. The evidence you can gather is softer than for an IC hire, and the consequences of a mismatch land on everyone reporting into the role.

What should you be evaluating?

Evaluate judgment through decision history. Ask what organisational or technical decisions the candidate made, what the constraints were, what happened, and what they would change. Hypothetical leadership questions reward articulacy rather than judgment, and articulacy is abundant at this level. Past decisions with honest outcomes are the harder and more useful signal.

The most revealing follow-up is usually about a decision that did not work. Leaders with real scope have several; leaders who have mostly been adjacent to scope tend to have none they will discuss concretely.

How do you assess technical depth at this level?

Assess whether they can still evaluate technical risk, not whether they can still write production code. A director who cannot tell when an architecture proposal is optimistic will approve schedules that slip. Ask them to walk through a technical bet their team made, the risk they saw, and how they decided. Depth shows in the risk assessment.

What should the brief define?

Define the scope precisely: team size, reporting lines, the mandate, and what specifically is broken or being built. Leadership candidates evaluate opportunities on scope and mandate rather than title. A vague brief attracts people optimising for title inflation and repels the ones who ask what problem they are being hired to solve.

Why are leadership searches usually retained?

They are usually retained because the qualified population is small, the strongest candidates are employed and not searching, and the process often needs to be confidential. Use references to test the decision history you were given, not to collect endorsements. Ask referees about the same decisions the candidate described and compare the accounts.
